Pipedrive consulting guide
How to set up Pipedrive so your sales team keeps using it
A Pipedrive consultant sets up, cleans up and trains your team on Pipedrive so the CRM matches the way your company actually sells. It is for sales managers, founders and owners who bought Pipedrive and found it half set up months later, or who are finally moving the sales team off spreadsheets and inboxes. We map your sales process into pipelines and stages, define the deal, contact and organization fields you need, set activities and follow up rules, configure automations, connect email, calendars and web forms, import and clean your existing data, set user roles and visibility, build sales reports, connect Pipedrive to your website and accounting tools and train reps and managers on the habits that keep the data useful. Canada Create is a Toronto agency with an office at 126 Willowdale Avenue, serving sales teams across Canada. We do setup, consulting and training on Pipedrive; we do not sell its subscriptions.

Mapping your sales process before touching settings
Pipedrive is built around a visual pipeline, which is why many teams start by dragging columns around and adding fields the first afternoon. A few months later there are three pipelines nobody remembers creating, a dozen fields filled in by one rep only, and a manager exporting deals to a spreadsheet to see what is happening. The fix starts away from the software.
What we write down first
- Where leads come from: inbound forms, referrals, trade shows, outbound prospecting, partners’ introductions, repeat customers.
- Who handles each part: a coordinator qualifying leads, account executives running demos, a manager approving discounts, operations taking over after the sale.
- The real steps from first contact to signed order, and what has to be true before a deal moves forward at each one.
- What the sales manager needs to see every Monday: deals by stage, deals stuck too long, activity by rep, expected closes this month.
- Where deals die today, and whether anyone notices.
The result is a short, plain sales process document your team reviews and corrects. Every setting we configure afterwards traces back to it, which is what keeps the account tidy when the team grows.
Pipelines and stages that match how deals really move
A stage should describe something that happened, not a hope. “Demo held” and “Proposal sent” are stages a rep can prove. “Interested” and “Hot” are opinions, and pipelines built on opinions produce forecasts nobody trusts.
How many pipelines
Most small sales teams need one pipeline. A second one makes sense when the process is truly different, for example new business versus expansion sales to existing accounts, or a wholesale channel with its own steps next to direct sales. Separate pipelines for each rep or each product, when the steps are the same, usually make reporting harder rather than easier.
Stage rules
- A clear entry rule for each stage, written in the stage description so new reps can follow it.
- Win probabilities set by the sales manager for each stage, if weighted forecasts are wanted.
- Lost reasons as a short fixed list, so you can see why deals are lost instead of reading free text.
- Deals flagged when they sit in a stage longer than the team agrees is normal, so stalled deals surface on their own.
Deal, person and organization fields worth keeping
Pipedrive keeps deals, people and organizations as linked records, and each can carry custom fields. Every extra field is something a rep has to fill in, so we keep only the ones that drive a decision or a report.
Questions we ask about each field
- Who fills it in, and at which stage?
- Which report, filter or automation uses it?
- Should it be a fixed choice list instead of free text, so the data can be grouped?
- Does it belong on the deal, the person or the organization? Industry belongs on the organization; budget and decision date belong on the deal.
- Is it required, and if so, required at which stage?
Products and price lines can be attached to deals when your team sells defined items, which makes deal values more honest and helps the sales manager see what is selling. We set the product list to match how you quote, and leave final pricing decisions to you.
Activities, follow up rules and workflow automations
A deal without a next activity is a deal nobody is working. Activities, meaning calls, meetings, emails and tasks with a due date, are the heartbeat of a healthy Pipedrive account.
Follow up rules your team agrees
- Every open deal always has one scheduled next step.
- Activity types that match your work, such as discovery call, site visit, demo, proposal review or onboarding call.
- A daily view for each rep of what is due, overdue and coming up.
- A rule for what happens when a deal is marked lost: a closing note, a lost reason and, where useful, a follow up date months later.
Workflow automations, described plainly
Pipedrive can run automations when something changes, such as a deal moving to a new stage or a new deal being created. Typical examples are creating the next activity when a stage changes, assigning a new lead to the right rep, notifying a manager when a large deal is won or updating a field on a linked record. We keep automations few, named clearly and documented, because a pile of overlapping automations is one of the hardest things to untangle later. For automated follow up beyond what the CRM does on its own, our page on automated follow up for eligible leads explains the wider picture.
Importing from spreadsheets or another CRM
Moving years of contacts and deals into Pipedrive is where many setups go wrong. Importing a messy spreadsheet as it is simply moves the mess into a new screen.
Cleaning before importing
- Duplicate people and companies merged, using email address, phone and company name.
- Company names made consistent, so one organization does not appear five ways.
- Old columns mapped to the new fields, with choice lists standardized.
- Open deals placed in the right pipeline and stage with an owner and a next activity.
- Closed history kept where it helps the team, with notes and won or lost status.
- Contacts without consent to receive marketing email flagged, so they are not added to campaigns later.
Moving from another CRM
When you are leaving another CRM, we export the data, map its records and fields to Pipedrive, test a sample import, check it with the sales manager and then move the rest. Notes, attachments and email history each need their own decision, since not every system exports them in a usable way. We tell you in writing what will move and what will stay in the old export.
User roles, visibility and sales reports
As a sales team grows, not everyone should see or edit everything. Pipedrive has settings for user permissions and for which deals and contacts each user or group can see; what is available depends on your subscription. We set them to match your roles, for example reps seeing their own deals and shared accounts, managers seeing their team and leadership seeing everything.
Reports a sales manager reads
- Pipeline value by stage and by rep.
- Deals won and lost by period, with lost reasons.
- Activities completed by rep and by type.
- Deals with no next activity, and deals that have stalled.
- Average time a deal takes to move through each stage.
- Where won deals came from, using a lead source field the team actually fills in.
We build a small number of reports and a dashboard around the weekly sales meeting, rather than dozens of charts nobody opens. Users are added and removed through the account settings by an admin in your company, and we document how.
Email, calendars, web forms and other connections
Reps stop using a CRM that makes them copy emails and meetings in by hand. Connecting their tools is what makes Pipedrive the place work happens.
Typical connections
- Email sync, so conversations with a contact appear on the deal and reps can send from inside Pipedrive.
- Calendar sync, so meetings booked in a rep’s calendar show as activities.
- Web forms and lead capture from your website feeding new leads or deals into Pipedrive with the source recorded.
- Accounting and invoicing tools, so won deals can create customers or invoices and reps can see payment status.
- Phone and other business tools, through available apps or a custom build where nothing ready made fits.
For custom connections between Pipedrive and your own systems, our team handles API integration work. If the website itself needs better lead capture, our website design services in Toronto and lead generation programs sit next to this work.
Training reps and managers, and the habits that make it stick
A CRM is only as good as what reps log. Training is built around the few things each role must do every day, not a tour of every menu.
Training by role
- Reps: working the daily activity list, moving deals with the stage rules, logging calls and meetings, using email sync and keeping one next step on every deal.
- Sales managers: running the weekly pipeline review from Pipedrive, reading the reports, coaching on stalled deals and checking data quality.
- Admins: adding users, adjusting fields and stages, and knowing which automations exist and why.
Adoption habits worth agreeing
Teams that keep their Pipedrive account useful usually agree a short list of musts: a deal is not real until it is in Pipedrive, every deal has a next activity, lost deals get a reason, and the weekly sales meeting is run from the pipeline view rather than a separate sheet. We help managers write those habits down and check them in the first weeks. We cannot promise adoption; that depends on the team and its leaders, but clear rules and a clean setup make the habit far easier to keep.
Auditing and cleaning an existing Pipedrive account
Many teams come to us with an account that has been running for a year or more: a previous admin left, a freelancer built automations nobody understands, or the pipeline no longer matches the sales process.
What an audit covers
- Pipelines and stages compared with how the team sells today.
- Fields that are unused, duplicated or filled in inconsistently.
- Duplicate people and organizations, and deals with no owner or no activity.
- Automations and connected apps: what each does, whether it still runs and whether any conflict.
- User access and visibility against current roles, including former staff still holding logins.
- Reports the manager relies on, and whether the numbers are right.
You receive a written list of findings in order of impact and a cleanup plan. We can carry out the cleanup, or your admin can, using the plan.
Consent and privacy rules for sales data
A sales CRM holds names, emails and phone numbers of real people, and Canadian rules apply to how they are used.
CASL and business email
CASL applies to commercial email to businesses as well as consumers. Messages need consent or a documented business relationship, clear identification of the sender and a working unsubscribe. When we import contacts into Pipedrive, we help you record how each contact came to you and whether they can receive marketing messages, so later campaigns from the CRM do not reach people who never agreed.
Privacy of contact data
PIPEDA sets general rules for how businesses collect, use and protect personal information. In practice that means collecting only what the team needs, limiting access by role, removing former staff promptly and handling exports with care. This is a marketing observation, not legal advice.
How a Pipedrive engagement runs
We begin with a free review: a look at your current account or spreadsheets and a conversation with the sales manager about how deals move and where they stall. From there we send a written proposal with the scope and our fees quoted in writing.
From review to a working pipeline
- Sales process document, reviewed and corrected by your team.
- Configuration of pipelines, stages, fields, activities, automations and permissions.
- Data cleanup and import, checked on a sample before the full move.
- Connections to email, calendars, forms and other tools.
- Training sessions by role, with short written guides.
- Check ins after launch, and monthly support if you choose it.
Your Pipedrive subscription is in your company’s name and paid to the vendor. Admin access stays with your team; our access is a user you can remove. When Pipedrive turns out not to be the right fit for how a business sells, Canada Create also sets up CS+, its own CRM, and our CRM setup and consulting services describe that route.
What Pipedrive consulting costs
A sales team of three moving off one spreadsheet needs far less work than a team of twenty with two pipelines, years of messy history and half a dozen connected apps, so our fees for Pipedrive work are set in a written quote once the free review shows what your account and data look like. The seats on your Pipedrive plan, and any marketplace apps your reps rely on, are billed to you by those vendors directly and listed apart from our work.
Owners sometimes ask whether they can save by doing part of it themselves. Often yes: your sales manager can write the first draft of the stage rules, and an admin on your team can handle user changes once trained. We point out in the proposal which parts your team can take on and which ones are worth handing over, usually the data cleanup, the automations and the connections, because mistakes there are the costliest to undo.
What drives the scope
- Whether this is a new setup or an audit and cleanup of an existing account.
- How many pipelines, sales roles and teams need configuring.
- The size and state of the data being imported, and whether it comes from spreadsheets or another CRM.
- The number of automations and connections to your website, accounting and other tools.
- Training: how many roles, sessions and written guides.
- Whether you want ongoing admin support after launch.
Choosing a Pipedrive consultant
Many people offer Pipedrive setup. The questions below separate a tidy, documented account from one you will need cleaned again next year.
- Will you map our sales process in writing before configuring anything?
- Who owns the accounts? The answer should be you: the Pipedrive subscription, admin logins and connected apps stay in your company’s name.
- How will you clean duplicates and map fields before importing our data?
- Which automations will you build, and will each one be documented?
- How will you handle consent records for contacts we import?
- What training do reps and managers receive, and what do they keep afterwards?
- Do you claim any special status with the vendor? Ask for it to be plain and checkable.
If your process needs records and screens no packaged CRM can hold, building a custom CRM may be worth discussing. Software companies selling subscriptions can also read about CRM for SaaS companies, and teams selling to other businesses may want our B2B marketing page.

Pipedrive consultant questions
What does a Pipedrive consultant do?
A Pipedrive consultant maps your sales process and configures Pipedrive to match it: pipelines and stages, fields, activities, automations, permissions and reports. They import and clean your existing data, connect email, calendars, web forms and other tools, train reps and managers, and audit accounts that have drifted. The goal is a CRM your team keeps current.
What does Pipedrive do?
Pipedrive is a sales CRM built around a visual pipeline. Deals move through stages you define, linked to the people and organizations involved, with activities such as calls and meetings scheduled on each one. Teams use it to track open deals, plan follow ups, forecast sales and report on pipeline and activity by rep.
How do I create a pipeline in Pipedrive?
Pipelines and stages are created and edited in the pipeline settings by a user with admin rights. Before you build one, write down the real steps a deal takes and what must be true to enter each step. A stage should describe something that happened, like a demo held or a proposal sent, so reps move deals consistently.
How do I add a user to Pipedrive?
An admin adds users from the company settings by inviting them with their work email, then sets their permissions and what they can see. Adding a user usually affects the subscription, which is billed by the vendor. Decide each person's role and visibility before inviting them, and remove former staff promptly to protect your contact data.
What are the downsides of Pipedrive?
Pipedrive is focused on the sales pipeline, so teams that need complex service records, project tracking or heavy marketing tools may need other systems connected to it. Some features depend on the subscription level. The most common problem we see is not the software but the setup: too many pipelines, unused fields and undocumented automations.
Is Pipedrive the right CRM for our team?
It often suits teams whose selling follows clear steps, such as discovery, demo, proposal and close. It may be a poor fit if your main records are properties, projects or members rather than deals. We give you an honest answer in the free review, and when another approach fits better, we explain why.
How much does Pipedrive cost?
Pipedrive subscriptions are sold by the vendor on the plans it publishes and paid directly to Pipedrive in your company's name. We do not quote vendor prices. Our consulting, setup and training fees are separate and quoted in writing after a free review, based on the scope of setup, data import, connections and training.
Can you move our data from spreadsheets into Pipedrive?
Yes. We clean the data first: merging duplicate people and companies, standardizing company names and choice lists, mapping columns to fields and placing open deals in the right stage with an owner and next activity. A sample import is checked with your sales manager before the full move, and consent status is recorded for each contact.
Can you fix a Pipedrive account someone else set up?
Yes. An audit reviews pipelines, fields, duplicates, automations, connected apps, user access and reports against how your team sells now. You receive written findings in order of impact and a cleanup plan. We can carry out the cleanup, or your own admin can follow the plan.
What is a sales pipeline?
A sales pipeline is the series of steps a deal passes through from first contact to a signed order, such as qualified, meeting held, proposal sent, negotiation and won or lost. Tracking deals by stage shows where each opportunity stands, where deals stall and how much value is likely to close in a period.
Do you train our reps on Pipedrive?
Yes. Training is built by role: reps learn the daily activity list, stage rules, logging and email sync; managers learn to run the weekly review from the pipeline and read reports; admins learn users, fields and automations. Each session uses your own pipeline and comes with short written guides.

A half set up CRM costs you deals quietly
